In this study, the project between Doğuş University and Stalya Bilişim Teknolojileri A.Ş. to develop an unmanned aerial vehicle flight control card with dual high precision GNSS receivers and RTK GPS heading is analyzed as a case study. The management processes of the project, which covers a period of six months and consists of three phases, are discussed. The technical content of the project includes the hardware development of the flight control board with dual high-precision GNSS receivers and RTK GPS heading and the creation of the flight control board software supported by machine learning. In the project management model based on a matrix organizational structure, a mixed project team consisting of expert personnel selected from both the university and the company was formed. In terms of financial management, the implementation of a staggered payment plan and the establishment of additional appropriation mechanisms ensured the sustainability of the project. The balanced approach adopted in the management of intellectual property rights enabled the optimal alignment of the academic mission of the university with the commercial objectives of the company. The results of the study revealed that the correct choice of project management methodology, the establishment of effective communication channels and the establishment of risk management mechanisms are critical for the success of university-industry cooperation projects.
